Today, I will introduce you to The Tuckman Model, a simple yet powerful model for understanding how teams develop over time.

You’ll probably know it as the 'Forming, Storming, Norming, Performing’ model.

We’ll explore the different stages that every team goes through and identify where your team is right now so that you can work more effectively together.

Knowing how your team develops is crucial because it helps you address common challenges that arise naturally in any group, allowing you to work more smoothly and efficiently toward your goals.

Many teams struggle because they don’t recognise the natural stages of team development.

They get stuck in conflict, avoid tough conversations, or miss opportunities to build stronger collaboration.

By understanding these stages, you can avoid common pitfalls and move your team toward peak performance.

Here’s a simple workshop designed to guide a team through the insights of the Tuckman Model.

The workshop involves interactive activities to help team members understand their current stage of team development, recognise challenges, and develop strategies for achieving high performance.

Workshop Overview

Title: "Navigating Team Dynamics with the Tuckman Model"

Duration: 2.5 hours

Participants: Team members (ideally 6-12 people)

Objectives:

  • Introduce the Tuckman Model and its stages.
  • Identify the team’s current stage in the Tuckman Model.
  • Develop strategies to address challenges and move toward the "Performing" stage.

Materials Needed: Flip charts, markers, sticky notes, printed handouts of the Tuckman Model stages, projector/screen (optional).

Workshop Agenda

1. Introduction (10 minutes)

  • Welcome the team and introduce the objectives of the workshop.
  • Briefly explain the Tuckman Model stages: Forming, Storming, Norming, Performing, and Adjourning.

2. Icebreaker Activity: "Building the Team Bridge" (30 minutes)

  • Objective: Highlight the importance of collaboration and introduce the idea of different team stages.
  • Instructions: Divide the team into smaller groups (2-3 people each). Give each group a set of simple materials (e.g., straws, tape, paper clips) and ask them to build a small "bridge" in 10 minutes.
  • Debrief: Ask how they felt during the activity. Did they experience confusion, conflict, or cooperation? This sets the stage for discussing how teams naturally go through different stages of development.

3. Introducing the Tuckman Model (15 minutes)

  • Provide a presentation of the Tuckman Model stages. Use flip charts or a projector to illustrate each stage's characteristics and key insights.
  • Discussion: Ask participants to share examples of when they felt their team was in different stages (Forming, Storming, etc.).

4. Self-Assessment: "Where Are We Now?" (20 minutes)

  • Activity: Hand out sticky notes and ask each participant to write down which stage they think the team is currently in (they can also write reasons why).
  • Group Discussion: Place the sticky notes on a flip chart divided into the Tuckman Model stages. Discuss the results:

    → Are there different opinions on the team’s current stage?
    → What behaviours or events led them to their conclusions?

5. Identifying Challenges and Opportunities (20 minutes)

  • Activity: Divide the participants into small groups based on their identified stage. Each group will discuss:

    → What challenges are they facing at this stage?
    → What strategies could help them move to the next stage?
  • Sharing: Have each group share their insights and strategies with the larger group.

6. Action Planning: "Steps to Move Forward" (25 minutes)

  • Activity: Together, identify 2-3 actionable steps the team can take to address current challenges and move toward the "Performing" stage. Write these on a flip chart.
  • Discussion: Assign responsibilities and timelines for each action step, ensuring everyone has a role in the process.

7. Wrap-Up and Reflection (15 minutes)

  • Reflection: Ask participants to share one key takeaway from the workshop.
  • Summarise the Tuckman Model's key insights and the team's action plan.
  • Follow-Up: Set a date for a meeting to revisit the action plan and discuss the team's progress.

Post-Workshop Follow-Up:

  • Provide a summary of the workshop’s key points and action plan.
  • Schedule a follow-up session in 4-6 weeks to assess progress and revisit the team's development stage.
  • Summarise the Tuckman Model's key insights and the team's action plan.

Tips for Success

  • Keep the atmosphere light and positive, especially during discussions about challenges.
  • Encourage open communication and ensure that everyone’s voice is heard.
  • Adapt the activities as needed based on the team’s size and dynamics.

This workshop helps the team self-reflect on their dynamics, identify their stage in the Tuckman Model, and collaboratively build strategies for moving forward.

Final Thoughts

Using this strategy, I never have to struggle through endless team conflicts or wonder why our progress is stalled.

Instead, it becomes a simple process of recognising our current stage, addressing the specific challenges we face, and guiding the team toward a place of trust and high performance.
