It's a hybrid meeting. Three people in the room, four on screens.
Something funny happens in the room and the three of them laugh.
The four on screens hear muffled audio and a punchline they missed.

Start here: the Distributed Team Health Check
Start with the Distributed Team Health Check. It's the front door to the toolkit, and it's the one I'm giving you free.
It runs in two hours, over video or in a hybrid room, for a team of eight to sixteen. The team takes an honest read of how its remote and hybrid working is going, and picks what to fix first.
It opens with a quick, anonymous temperature check, so people answer honestly, and the spread goes up on the board before anyone explains it.
Then the team scores itself properly. Everyone rates the four areas that make or break distributed work, on their own and in silence first.
If the team scores as a group instead, the most senior voice sets the number, and the honest picture is gone.
The scores go onto a shared spectrum, one line per area, so the team sees its shape at once.
When one person scores your meetings a 2 and someone else scores them a 4, that gap tells you those two are working in different versions of the same team.
The team digs into the widest gaps in mixed room-and-screen breakouts, then looks for a pattern. That pattern is usually the two-tier team.
From there the team narrows to one or two priorities with a dot vote, because it cannot fix all four areas at once.
Each priority routes to the workshop that addresses it and a first move the team can make this week.
The session closes with the next session booked, a named owner, and a date to rerun the health check and see if the score moved.
You leave with a read of where the team's distributed working stands, one clear thing to fix first, and the next step already in the calendar.

What it routes you to

Communication Agreements
When no one has agreed the rules, people guess.
They send the wrong thing to the wrong place, chase replies that were never coming, and mark everything urgent to be safe.
It wastes time and adds stress.
The session gets the team to map the channels it uses: the channels doing five jobs, and the messages with no clear home.
From there the team gives each channel one clear job, agrees how fast a reply is fair on each, and settles what "urgent" actually means and the one path to follow when it happens.
Response windows get set so they hold up across time zones rather than punishing certain people.
It leaves with a one-page Channel Charter. The team gets easier to manage inboxes and a clear line between urgent and impatient.

Hybrid Meetings That Work
Most hybrid meetings split into a strong room and a weak set of screens. Side conversations they can't hear. Decisions made in the room after the call.
The session runs as a well-run hybrid meeting itself, so the team feels equal access from the first minute.
It surfaces where hybrid breaks for this team, then teaches the handful of changes that carry most of the fix and puts them straight to work: the team runs a real decision under the new setup, then redesigns a recurring meeting it already runs so the change sticks.
Most of what fixes a hybrid meeting is about who speaks first and how decisions get captured.
The team leaves with a short Hybrid Meeting Agreement and a set of roles it keeps using.
